The reason is simple: the early layers produce visible results quickly, which funds and justifies the later ones. The later layers need clean data — reliable sales history, a coherent tracking plan — that the early layers help build. Starting at the end means optimising on data you do not have yet.

The trap on the third row deserves a word: growing stores accumulate tools and never retire any. You end up with three systems sending email, two recommending products, and nobody able to say which produced which sale. A tooling audit is as profitable an exercise as adding one more tool.

Analytics and forecasting come last, whereas that is often where stores begin, because it is the most impressive topic in a meeting.
